The Situation Before

The client runs a mid-sized Shopify store selling home goods — roughly 300 orders per month with a return/refund rate of around 8%, meaning 24–25 refund requests per month. That's not an unusual volume for an e-commerce business this size.

The problem was the process. Every refund request involved:

  1. Checking the customer's order history to confirm it was within the return window
  2. Confirming the item was eligible (some categories were final sale)
  3. Replying to the customer with instructions or, if ineligible, an explanation
  4. Waiting for the return tracking confirmation
  5. Issuing the refund in Shopify once return was confirmed
  6. Sending a confirmation email
  7. Logging the refund in a spreadsheet for monthly reconciliation

Each refund took 15–20 minutes of her time spread across multiple touchpoints over 1–2 days. At 25 per month, that's 6–8 hours of repetitive work — plus the cognitive overhead of keeping track of where each one was in the process.

The real cost: It wasn't just the time. It was the mental load of tracking 25 open loops simultaneously, the delays customers experienced waiting for responses, and the inconsistency — some customers got replies in 2 hours, others waited 2 days depending on how her week was going.

What We Built

The automation handles four distinct stages of the refund workflow. Here's how each one works:

Intake and Eligibility Check (Automatic)

When a customer submits a refund request through a standardised form (we set up a simple Tally form linked from order confirmation emails), the automation immediately checks three things against the Shopify order data:

  • Is the order within the 30-day return window?
  • Is the product category eligible for returns?
  • Has this customer made an unusually high number of refund requests? (fraud flag)

If all checks pass, the request moves to the next stage automatically. If not, a rejection or flag is generated — the owner reviews flagged cases before they're actioned, which takes about 2 minutes per case rather than 15.

Customer Communication (Templated, Auto-Sent)

For eligible requests, the customer receives an automated email within 5 minutes. It includes:

  • Confirmation that the refund request was received and approved
  • Return shipping instructions with a pre-filled label (we connected their shipping account)
  • The tracking number to use for the return
  • A clear timeline: "Your refund will be processed within 3 business days of us receiving the item"

This replaced a manually written email that went out anywhere from 2 hours to 2 days after the request. Now it goes out in 5 minutes, every time, with consistent information.

Return Tracking and Trigger (Automated)

When the tracking number shows the return as delivered, the automation fires again. It:

  • Issues the refund directly in Shopify via the API
  • Sends the customer a confirmation email with refund amount and expected credit timeline
  • Logs the completed refund in a Google Sheet with order number, amount, date, and product category

Previously this step required the owner to check a spreadsheet of open returns every morning, identify which ones had arrived, and manually action each one. Now it happens automatically the moment the package is delivered.

Monthly Reconciliation (One-Click Report)

Instead of manually building a refund summary at month-end, a formatted report is auto-generated and emailed to her on the first of each month. It includes total refunds issued, refund rate by product category, average processing time, and any flagged cases from the month. What used to take 45 minutes now takes 0 minutes — it's just there in her inbox.

The customer satisfaction improvement was unexpected. She assumed customers would prefer a personal reply — but it turned out they preferred speed and clarity over personalisation. A consistent, fast, accurate process beat an inconsistent human one.

What Made This Work

A few things that mattered beyond the technical implementation:

Standardising the intake. The old process had customers emailing from different threads, with different information, in different formats. Moving to a structured form was the prerequisite for everything else — you can't automate inconsistent input. The form wasn't a downgrade for customers; most preferred it because it told them exactly what information to provide.

Keeping exceptions human. The automation doesn't try to handle every edge case. Unusual requests, flagged accounts, or out-of-policy situations surface to the owner for a human decision. This was a deliberate choice — the goal was to remove repetitive work, not to remove all judgment. The automation handles the 90% that is routine; she handles the 10% that isn't.

The Shopify API connection. The critical technical piece was connecting the automation to Shopify to both read order data and issue refunds. This is what turned a communication workflow into a fully closed loop — no manual steps required even for the actual refund issuance.

Is This Applicable to Your Store?

If your Shopify store processes more than 10–15 refunds per month, a version of this automation almost certainly makes sense. The setup cost is a few hours of build time; the payback in saved time and improved customer experience is immediate.
